3P to Demystify Business Complexity: Perception, Parable, and Prescription

From Wikipedia, complex is a “complex” word with vary perspectives.  In general usage: Complexity tends to be used to characterize something with many parts in intricate arrangement;

In a business context, complexity management is the methodology to minimize value-destroying complexity and efficiently control value-adding complexity in a cross-functional approach.

1. Complexity Diagnosis:


1) Complexity vs. Complicated:

The use of the term complex is often confused with the term complicated. In today's systems, this is the difference between myriad connecting "stovepipes" and effective "integrated" solutions. This means that complex is the opposite of independent, while complicated is the opposite of simple.

2) Productive vs. Non-Productive Complexity:

Rising complexity has been fueled by broad trends such as technological innovation, globalization, and M&A, which are not likely to slow down any time soon, not all complexities are created equal and can be managed effectively:

  • Macro-systematic complexity:  includes laws, industry regulations, and interventions by nongovernmental organizations. It is not typically manageable by companies. The goal should make it as value-added complexity;

  • Designed Complexity: results from choices about where the business operates, what it sells, to whom, and how. Companies can remove it, but this could mean simplifying valuable wrinkles in their business model.

  • Highly productive complexity:  such as employees interacting as they create value from intangible knowledge-based assets, invisible but powerful learning agile culture, and cross-silo business collaboration.

  • Value/Cost Ratio in Complexity: complexity that is translated into additional revenues, such as product/service enhancements that customers are willing to pay more for, or that result in greater customer satisfaction and loyalty—can hurt the bottom line if the value it delivers in increased revenues isn’t greater than its real costs via adding business complexity.

  • Unnecessary complexity arises from growing misalignment between the needs of the organization and the processes supporting it. There is the unproductive complexity of bureaucracy, silo walls between functions, and confusing matrix designs,  resistance to change, workforce constraints, slow decision-making, complex administrative processes and competing incentives;


2. Complexity in Human Behavior: A Parable about Adding Feet to Snake


In Ancient time, there’s man participating an art contest, he decided to draw a snake, after finishing it, there’s still time left, so he added feet to the snake, it's more about adding complications than imagination, so he lost in the competition.

Insight: This story tells the people, the snake did not have feet, draw into the snake, puts the snake feet, the result does not become a snake, neither a dragon. Superfluous, or use the metaphor of complications , to tell people to do anything to be seeking truth from facts , otherwise, not only one can not do a good job, but will mess up things. That also said,  nothing is more complex than human behavior.


3. Ten Prescriptive Solutions to Complexity Optimization:


Complexity is easily managed once being identified as productive complexity or non-productive complexity, the value-cost ratio in complexity, the goal is to master it and achieve high-performance business result:

1)     Non-Linear, Holistic Business Thinking in Inter-dependent World: The whole becomes greater than the sum of the parts at today’s heterogeneous and inter-dependent world. The key issue is that you can’t really understand the whole system by simply looking at its individual parts. That’s the essence of a complex adaptive business management discipline, to make the business as a whole premium than sum of pieces.

2)     Ambidextrous Capabilities: The ability is developed to tolerate ambiguity and proactively manage complexity. The capability focuses on how effective managers are at taking the initiative and working outside a narrow definition of their roles;

3)     Sophistication is the quality of refinement : It is displaying good taste, wisdom and subtlety rather than crudeness, stupidity and vulgarity when managing complex system, human behavior or data.

4)     Effective Organizational Design. Effective organizational design at the individual level can minimize complexity. Misaligned processes and systems are important drivers of individual complexity. The tactics companies can explore by focusing on the individual level via accommodating entrepreneurship in processes: defining accountability, removing duplication, sorting out and streamlining processes, and building skills and capabilities in the right places at the right time to drive exceptional growth and diversification;

5)     Make complexity transparent: Complex organizations don’t always behave in a linear way. Altering cultural, organizational, and operating systems can therefore have unintended consequences that may generate even more complexity. Make business processes more transparent is a first step in order for people to understand and optimize complexity

6)     Apply the “80/20” rule. 20 percent of customers or products account for 80 percent of revenue. Optimize the whole, not the separate silos. Without a cross-functional, end-to-end perspective across the entire enterprise, managers tend to focus on their own functions or departments. This silo thinking is a source of process complexity

7)     Business Agility: about doing things better, faster and cheaper: strategic agility (planning, budgeting, forecasting and reporting; trend identification; risk management) is fully underpinned and propelled by their operational agility (optimizing the supply chain; faster response to customers, enhancing sales processes and systems; achieving flexibility in the workforce; IT criticality). Maximum agility is achieved when these two factors come together, create cost/value matrix and optimizing the product/service portfolio.

8)     Business Resilience: organization has set of capabilities to bounce back from economic turmoil or mistakes in business strategy or decision making, and promptly recover & catch up via cohesive actions and collaborative processes.

9)     Business Elasticity: organization can more easily scale up or down to adapt to the fast changing business dynamic, it’s also a crucial capabilities to overcome complexity, be able to actively cope with positive or negative changes in markets and regulations.

10) Business Flexibility: Gaining business flexibility requires a company to establish the right balance between adaptability, agility and stability in their operating model, cost structure and processes. Companies are focusing on making both their back-office and front-office processes more agile to gain competitive advantage, and this often means challenging traditional organizational structures to fit new business realities, being flexible on how they approach different opportunities.

From Rocket Science to Parable: Highlight is the Key

One of the big stories in last couple weeks are SpaceX  finished its journey to International Space Station successfully.

Dragon is flying, it makes me think about a little parable: there was a famous painter long time ago, with a reputation of his talent and vivid, lifelike picture. One day, he was traveling, painted four dragons on the wall, but did not draw the eyes. People felt it strange, and asked him why he didn’t draw the eyes, he said: “The eyes are the key of the Dragon, painted eyes, the dragon will fly away”. People didn’t believe what he said, so he picked up a brush, highlighted the eyes on the two dragons, immediately thunder and lightning, the two flew to the sky. Weather it’s a true story or not, people show respect and admiration for the painter.

So what’s rocket science and the parable in common: Highlight is the key, to make dragon flying away,  it means to stay focus on:

  1. Wildly Important Business Goals.

The rocket science is still one of the most complex, but inspiring disciplines to attract many young businesses to dream and experiment, as one of the most adventurous, emerging industries, their goal may not be to maximize shareholder’s value, it’s more about to shape human’s big dream, reduce the risks and open the new chapter of Earth’s outer orbit economy. By focusing on these goals, the SpaceX made history as its Dragon spacecraft successfully docked with ISS..
                                           

  1. Key Business Process
Actually SpaceX launching was not going so smoothly. The mission, which as suffered several months of delays, just like that painters in Parable: at last moment, he highlighted the dragon’s eyes; the scientists and staff may took the last period of time to re-check and test the key processes, hardware and software, to highlight the key to let Dragon spacecraft fly successfully;


3. Building Up High Performance Talent Team

 The talented painter is a master,  not only be good at the technique skills of art, but can uniquely capture the spirit of dragon. The team to launch SpaceX should be also very talent, bright and intelligent. No matter it’s science or art, the skyrocket ship or modern business management, the writing or speech, imagination need be blended with knowledge, and inspiration need meet with planning and focus.

Though the parable didn’t tell weather the flying dragons came back or not. The real story has a good ending: after a successful trip to the ISS, the spaceX Dragon craft de-coupled from the station and descended towards the Pacific Ocean smoothly on 5/31.

1. A Photography of  Race Horse

On 4/8, Google has celebrated the 182nd anniversary of the birth of Eadweard J Muybridge, the British photographer, by creating a "doodle" based on his ground-breaking 19th-century images of racehorses. The animated graphic celebrates Muybridge's "The Horse in Motion", a film strip-style collection of shots created using 24 cameras which capture the running habits of racehorses owned by Leland Stanford, a Californian businessman and animal breeder, it vividly capture the spirit of horse.

2. An Ancient Parable of Long-Distance Race Horse

The premium breed long race horses were mixed with other regular horses, when they were hungry, not getting fed well; when they were yelling, no one understood why; when they stretch, nobody pay attention to, until one day, the maxima (the master who can recognize racehorse) came in, selected them out via capturing their spirit, he took them back, fed them right, understood their habit and train them properly, they became the superior long race horses again! The conclusion: The world has maxima first, then come to the racehorse.

Three Takeaways from Talent Management Perspecive:

A: Not lacking of Talent, it’s a Lack of the Unique Eyes Recognize it

  • The Unique Eyes identify Talent “Spirit”:
  What is spirit? It’s the character and energy, character is inbuilt, the innate self, the individual’s intelligence, sharpness and dynamism. And energy is the passion, the strength and attitude. The spirit is human’s blueprint;  like a seed, with its uniqueness & color theme. The talent master with unique eyes can identify such an enchanting human “spirit”, make a foreseable choice.

 “Voice Uniquely, Think Differently”, it’s the characteristic of innovative talent, the wise talent master will understand talent deeply and become their advocate, and believe the right combination of talent and ability will instill the new energy and fresh attitude to revitalize legacy business environment.  

B.    Inspire the Innovation-Centric Recruiting Culture:

Companies have to recognize that talent comes in all shapes, colors and  sizes. The blueprint needs to be flexible and resilient. We may also need multiple definitions of what leadership is and multiple paths to power of serving.

As we learned from the parable above, the right talent need be treated fairly, understood deeply and trained properly, it requires the culture of innovation to encourage openness, elastic managerial style to rotate the positons, multiple communication channels to let idea flow & grow and effective incentives to reward high-performance. The talent strategy & management need be well integrated into business’s strategy in catalyzing long term growth.

  • The Art of Team Builder
The high-innovative team with optimal talent mix is not only composed of the top talent representing key positions and disciplines but also has the chemistry and unique problem solving capabilities  that comes from the right combination of backgrounds, styles, and perspectives.

3. A Painting of Horse

Horse is also the favorite subjets depicted another artist-Beihong’s life, his paintings melt the western & eastern styles, ancient & modern techniques, his paintings of horses, ink dripping unrestrained, riding with the wind with full spirit, to bring a fresh, strong, bold flavor.

Like these artists who truely capture the spirit of race horse, the modern talent masters need take innovative approach to master human talent, and harmonize business world with creative theme.
